Flipping Training Needs Analysis (TNA)

With so much changing in colleagues world of work how can we possibly know what we can do to enhance their learning without creating a dialogue with them. You might say you don’t have the time. Well what if you use framework within which you can respond to their challenges and at the same time cover the needs of a group all kicked-off in the same conversation. This makes your time go further whilst allowing colleagues to develop their own thoughts alongside others. We call this Flipping your Training Needs Analysis (TNA).

With the wonderful BIG PICTURE® values and the immediatly recognisable symbols and straightforward board we’re giving people something to make and do. By activating people in this way they are making and doing and at the same time sharing useful truths. Often this a shared board between the whole group but here the needs are specific to the individual so each colleague has their own board. This can be mastered by the lead with having a number of the boards within their dashboard to work through with a number, say upto 20 colleagues, at the same time.

We’re seeking a framework for colleagues to work within. Some broad parameters within which we provide some key elements or lenses to focus attention. In doing so free-flowing conversation is encouraged at the same time allowing connections to be made from one colleague to another if that is appropriate. We have to assume they have different backgrounds and perspectives.

This is a good thing ..

No right or wrong. We are seeking useful truths that our colleagues are willing to share.

No over-dependency on one person. We are facilitating a two-way conversation.

No showing and telling. We are adding our value in making sense of what we find.

 

 

We are suggesting a two-stage approach which we would love to demonstrate for you:

Step 1. We ask colleagues to develop their own board initally using the red Team symbol to position themselves where they see themselves in the business. This first step can be kicked off using a Prompt Card that the colleague receives physcially within our Delegate Kit. We can spend more time here bringing in the other symbols to better describe their role and leading to the identification of a Challenge.

An example we used in the session was a consideration of the Customer and their journey then the Black Measure symbol to define success in overcoming the Challenge. The Measure symbol can be used to compare the Measure of success for the individual against the success of the business. Our experience is that this is a really useful compare in conversations with colleagues.

The identification of at least one Challenge here, two or three even better, is key as it will drive the second step to respond to it with our Learning and Development offer; and

Step 2. This about conducting a two-way dialogue connecting the Challenges to the Opportunities to provide training in areas such as People Skills, Technical Knowledge and Leadership Skills. In addition we used the Process symbol to represent the method of delivery such as Face-to-Face, Zoom and/or eLearning. This is the key point. Training Needs is best done as this kind of focused and natural conversation. With the Opportunities identifed we can use the re-ordering functionaluty within the Digital Kit. In fact let the learner order the Opportunities providing of course there are no budgety or capacity issues that may inhibit an open choice.

Whilst we’re focusing on the Training Needs of the individual here however there is an incredible side-benefit. The benefits we, as a leader, have engaged with a cohort in a very short space of time whilst gathering a load of insights for the business. From the leaners perspective they have been fully engaged and listened to. They have led the needs process and we have responded to that. We feel this is a more emptathetic approach to working with our colleagues.
